During the insight phase, we conducted a stakeholder analysis to inform the market entry strategy for a new baseball product targeted at the U.S. market. Depending on product positioning — as a home training solution or a coaching tool — we identified two distinct primary user groups: youth baseball players and their parents, or baseball coaches. While the overall stakeholder ecosystem remained consistent, the relative priority and influence of each group shifted based on the strategic focus.

This analysis provided a critical foundation for aligning UX-design development with user needs and stakeholder expectations. It also guided the prioritization of features and shaped the roadmap for establishing key strategic partnerships — enabling a well-informed and targeted go-to-market strategy.
